Done For You HMO Investments – How We Build Hands-Free HMO Portfolios

September 11, 2026

A done-for-you HMO investment should remove the operational burden from the investor, not simply move it around between different third parties.

For over 34 years, Foot Forward Property Investments Ltd has developed and managed HMO properties for investors. The most important word in that sentence is developer, because our role goes far beyond finding an openly available house, putting together a deal pack and charging a sourcing fee.

We acquire normal residential property shells, assess their suitability, develop them into professional HMOs and then manage them once they are complete. The finished properties are typically 5-bedroom, 5-bathroom or 6-bedroom, 6-bathroom HMOs, fully licensed, compliant and designed around the professional rental market.

Over that period, we have developed more than 450 HMO properties for investors, with our focus centred on areas such as South Yorkshire where property values, professional rental demand and future growth still make sense together.

We Are a HMO Developer, Not a Deal Packager

There is a major difference between being shown an HMO opportunity and having somebody take responsibility for creating the finished investment.

Many sourcing agents and deal packagers operate by finding properties already available on the open market, preparing projected figures and then introducing the investor to a collection of outside firms. The property might be sourced by one company, refurbished by another, managed by a separate letting agent and handled by yet another consultant for licensing or compliance.

Our model is built differently.

We identify the residential shell, assess whether it works properly for HMO conversion, design the layout, manage the refurbishment, handle the compliance work and prepare the property for licensing. Once it is ready to let, it moves into our own management operation rather than being passed to a third-party letting agent.

That gives the investor one company responsible for the process from the original purchase through to the long-term management of the completed HMO.

It Starts With Buying the Right Property

A strong HMO development is usually won or lost before refurbishment begins.

The purchase price is only one part of the decision. We also look at the internal layout, extension potential, parking, outside space, bedroom sizes, communal areas, licensing requirements and the local professional rental market.

There is little value in buying the cheapest available property if the finished building is awkward, difficult to licence or poorly suited to the tenants you are trying to attract.

Our approach has been shaped by decades of operating professional HMOs. We know which layouts work, which compromises cause problems later and which locations can support the type of rental income an investor is expecting.

That is why we focus on 5-bed and 6-bed all-ensuite HMOs rather than chasing the highest possible room count. A well-designed property with good bedrooms, private bathrooms, suitable communal space and proper management generally creates a stronger long-term investment than a house that has simply been packed with rooms to inflate the gross rent.

The HMO Is Developed Properly

The properties we acquire often require far more than cosmetic refurbishment.

Depending on the shell, work can include stripping the property back, rewiring, new plumbing, heating systems, insulation, plastering, structural work, rear extensions, new windows and doors, fire safety systems, emergency lighting, soundproofing, kitchens, bathrooms, flooring, decoration, furniture and external improvements.

We are not trying to win an investor by presenting the lowest possible refurbishment figure.

The aim is to create a property that can perform over the long term and stand up to repeated occupation without constant remedial work.

That also means spending money in the right places. Durable finishes, sensible layouts, proper fire protection and good-quality fixtures often matter more to the finished investment than decorative extras that make a brochure look attractive but add little to rental performance.

HMO Compliance Has Become Too Serious to Treat as a Side Job

Running an HMO in 2026 involves far more regulation than simply collecting rent from several tenants under one roof.

Licensing, fire safety, electrical standards, gas safety, tenancy law, deposit requirements, inspections, repairs, property standards and local authority rules all have to be managed properly.

The Renters’ Rights reforms have added another layer of responsibility for landlords and managing agents, and local authorities have significant enforcement powers where standards are not met.

Financial penalties can run into the tens of thousands of pounds depending on the offence, while more serious compliance failures can create problems with licensing, management orders or a landlord’s ability to continue operating.

For an investor who already runs a business, works full time or owns several other assets, dealing with that entire regulatory burden personally rarely makes sense.

The point of a hands-free HMO should be that experienced people are dealing with the work every day, rather than the investor having to learn housing legislation, manage builders and respond to tenant issues themselves.

Everything Is Handled In House

Our structure gives us control over far more of the investment process than a sourcing-led model.

Our team handles acquisitions, surveying, design, planning, development, project management, compliance and preparation for licensing. When the property is complete, our in-house management operation takes over the day-to-day running of the HMO.

That includes marketing rooms, handling viewings, setting up tenancies, collecting rent, dealing with arrears, arranging inspections, organising maintenance, monitoring compliance dates and keeping the building operational.

We only manage HMOs that we have developed for our own investors.

That makes a meaningful difference because our management team inherits a building that our development team already understands. We know what has been installed, how the property has been configured and what standards it was built to.

We are not a general letting agent managing flats, family houses, student properties and HMOs under the same system.

Our HMO management operation exists around the properties we build.

Accountability Is One of the Biggest Reasons to Buy Direct

One of the weaknesses with many packaged HMO investments is the number of separate companies involved.

If a refurbishment overruns, the sourcing agent may blame the builder. If the layout is difficult to let, the letting agent may blame the developer. If licensing becomes complicated, responsibility can move again.

The investor ends up dealing with businesses that were each responsible for only one piece of the process.

Our model keeps responsibility in one place.

We choose the property. We design the HMO. We develop it. We prepare it for compliance and licensing. We manage it afterwards.

Because we remain involved after completion, we have to think about the long-term performance of the building when we are making decisions during development.

A sourcing company can walk away after completion. We cannot, because we will still be managing the property for the investor.

Our Price Lock Promise Protects the Original Numbers

Refurbishment overruns are one of the easiest ways for an apparently strong HMO deal to fall apart.

A project may be advertised with an attractive total cost, only for the investor to be told later that the refurbishment needs another £20,000 or £30,000.

That changes the return immediately.

Our Price Lock Promise gives investors certainty over the agreed development cost, rather than leaving them exposed to a refurbishment budget that keeps increasing once the property has been purchased.

We work from realistic development figures at the beginning because there is little point presenting a deal that only works if the refurbishment comes in at an unrealistic price.

The final return has to be based on the actual amount invested.

We Lead With NET Yield

We have always preferred NET yield because gross yield can disguise how much money the property is actually producing for the investor.

Gross income ignores operating costs such as utilities, council tax, broadband, cleaning, maintenance, management and voids.

Those costs are unavoidable in professional HMO management.

A property advertised at a high gross yield can look very different once the real running costs are included, which is why we assess our developments using the return that remains after normal operating expenses.

Across more than 450 HMO developments, that approach has given us a much clearer picture of what investors should realistically expect from the finished property.

We are not interested in presenting the largest possible percentage on a brochure if it is not the figure the investor will actually receive.

Building a HMO Portfolio Without Building Yourself Another Job

A large percentage of our investors are not looking for one isolated property. They are trying to build a portfolio that generates rental income without taking over their life.

The done-for-you model makes that much easier.

An investor can acquire their first HMO through us, allow it to complete and move into management, then add further properties over time without having to find a new sourcing agent, builder, licensing consultant and letting agent for every purchase.

The same development team handles the property. The same management operation runs it afterwards. The same standards are applied throughout the portfolio.

That is particularly useful for business owners, professionals, overseas investors and experienced landlords who still want property exposure but no longer want the administration that comes with running everything themselves.

Buy From the Company Responsible for the Finished Product

Investors should look beyond the brochure when comparing HMO opportunities.

Ask who is actually buying the shell, who is responsible for the refurbishment, who is handling compliance, who is preparing the licence application and who will manage the building once tenants move in.

If the answer involves five separate firms, accountability becomes much harder to pin down when something does not go to plan.

At Foot Forward Property Investments Ltd, the entire model has been built around developing and managing professional HMO investments ourselves.

We have been doing it for over 34 years, have developed more than 450 HMO properties for investors and continue to focus on professionally managed 5-bed and 6-bed all-ensuite HMOs in areas such as South Yorkshire.
